Joint venture facilitation and JV alignment processes

The purpose of joint venture facilitation and JV alignment is to ensure that joint venture partners work together in a collaborative way to build and maintain alignment so as to enable the project to proceed in an efficient and effecitve manner. This involves working in such a way that each joint venture partner is able to honor the key drivers as dictated by its own parent company, whilst being flexible enough to accommodate the key drivers of its joint venture partners. Facilitation of this nature is as much an art as a science as the stakes can be in the billions of dollars for mega project joint ventures.

Group Institute International has been conducting this work since 2005, with the Gorgon LNG project (Budget \$43 Billion) as its biggest project.

Leadership and executive training and development

In these programs particular emphasis is place on team leadership effectiveness as this has been found to be the weakest point in many organizations. Leadership almost invariably occurs in the context of a team but commonly accepted views of the leader as a lonely heroic figure tend to obscure the essential team roles that leaders and executives have.

The approach taken by Group Institute International is to build the capacity of its clients to run their own in-house leadership training and development programs. In each case we follow approximately the process as follows:

Projects of this nature have been run with RanhillWorley in Malaysia, Transfield Worley in Australia and New Zealand and PSN in Melbourne. Clients have reported high levels of satisfaction.

Other projects were started in Saudi Arabia, Singapore and Abu Dhabi but were suspended as a result of the Global Financial Crisis.

Team effectiveness enhancement

In an effective team, the collective knowledge and intelligence is mobilized and coordinated to achieve priority goals for the organization. Group Institute International has significant knowledge and expertise in assisting organizations to achieve this.

We work with teams with a range of different levels of effectiveness; that is from seriously conflicted teams right through to high performing teams that wish to retain and build on their success.

Teams provide the only means by which organizations can apply the necessary expertise to the complex nature of the work place the the tasks that organizations undertake. No one person can know enough, have enough time or be intelligent enough to do this work on his/her own. Hence, organizational success is hinged upon the effectiveness of the component teams that make up the organization and on the success with which each team's efforts are coordinated with the overall organizational direction.

The fundamental task of a team is to mobilize and coordinate the collective knowledge and intelligence of team members to focus on tasks or issues that are of priority to the organization. This is rarely achieved with the level of success that is possible. The processes undertaken by Group Institute International are described in more detail in the section on Enhancement of Orgainzational Effectiveness through Collective Thinking.

Organizations often give lip service to the importance of teams but contradict their words with their actions such as:

  1. Conducting performance reviews on 'individual' performance rather than emphasising team-based behaviours
  2. Recruiting staff with minimal attention paid to the applicant's capacity for and skills for team-based functioning
  3. Conducting public 'reward' ceremonies for individuals rather than teams
  4. Failing to provide team-level training
  5. Demonstrating a lack of culturally embedded language that describes team-level functioning.

Group Institute International addresses these shortcomings when they are encountered.

Enhancement of organizational effectiveness through collective thinking

Often we are told during the course of our work that "meetings are a waste of time in our organization", or "we work in silos in our organization" or "we have some brilliant people working here but their talent is wasted because the bosses are afraid"...and many other ways of describing the failure of organizations to profit from the talent, intelligence, motivation, knowledge and skills of their people.

There are many tools and techniques already in existence that aim to 'fix' teams, for example, De Bono's 'Thinking Hats' and various assessment tools such as Myers Briggs and the Herrman Brain Dominance Indicator". These make a useful contribution but seldom create a lasting change in the team culture in organizations. Similarly, many organizations have wall charts outlining how to run an effective meeting. These too contribute to but do not go far enough to creating an embedded culture of 'thinking together'.

Group Institute International does not claim to have a panacea, but has the ability to surface and work with hidden aspects of human and organizational functioning so as to at least make a dent in the wastage of human talent that is so prevalent in todays' organizations. We achieve this in parth through working with client organizations to:

Facilitation of strategy meetings, strategic planning meetings and away days

There are times when a team needs to get away from the everyday grind to deal with longer term issues such as stragegies or to do a 'deep dive' on one or more problems that are not being solved in routine meetings. In such cases, Group Institute International conducts in depth analyses of the organizations need, co-develops agendas (when appropriate) co-designs processes and activities to achieve the required goals for the off-site, facilitates the event and - when it is useful to do so - provides a post-event report.

We believe that in facilitating events of this nature we need to balance predictability and the need to follow an agenda with the ability to go with emerging information and surprises as they emerge. We can do this because of our extensive knowledge of the principles underpinning effective organizations and because of our ability to work beneath the surface and with the covert as well as the overt. The results of our facilitation are almost exclusively more powerful than expected by our clients.

Principles underpinnig this work are as follows:

  1. The role of the consultant is to build the capacity of the client organization, including building the capacity of the client organization to run their own leadership programs
  2. Organizations create coherent and effective cultures through developing and supporting effective and aligned team leaders
  3. Leadership for effective teams is best learned through a number of methodologies including experiential workshops, coaching, mentoring and reflective practice
  4. The people who know the most about the organization are those who work there and hence
  5. Leadersh programs that make the most lasting difference are those that include significant input from people inside the client organization
  6. No one approach to leadership development suits all organizations

Hence, we collaborate with clients to assess the needs in their own organizations for leadership development, we work alongside people in the client organization do develop and deliver programs and we ensure that we do ourselves out of a job by training in-house people to conduct the courses.
